Learning and leading with Scrum | Willem Oldemans

In a world where software development is becoming increasingly complex and dynamic, Scrum has proven to be a powerful framework for keeping teams agile, focused, and successful.

Willem Oldemans, who has worked at TOPIC for over 13 years and has experience in both hardware and embedded software, has witnessed this firsthand. He has applied Scrum in various forms, from small-scale iterations to large-scale SAFe projects. Willem experienced how Scrum not only improves processes but also helps people and teams grow.

He began his career as a hardware engineer, where he was introduced early on to iterative work. “We regularly demonstrated our progress to the client. That immediately gave us more control and engagement. This was my first experience with a more agile way of working,” he says, reflecting on his contribution to the development of an ultra-stable PPB oscillator in the precision electronics and instrumentation sector.

Transitioning to embedded software, Willem joined a project in automotive and industrial engineering, working on a mobile system for capturing acoustic signals in cars and airplanes. “That was my first real experience with Agile and CI/CD through a Kanban approach.” Willem explains. “Clear backlogs, daily stand-ups, and demos led to a much faster and more reliable release cycle.”

During his assignment in HVAC and industrial air technology, he saw how even a basic implementation of Scrum is crucial for effective feedback loops and team agreements. “This experience taught me how essential transparency and collaboration are.” But it was with his current client in the semiconductor industry that he applied Scrum ‘by the book.’ As both Scrum Master and software developer, he led a team that became one of the most successful in the project. Standing out for consistently delivering on its commitments, driven by the team’s focus, dedication, and a shared plan that everyone supported.

His experience with the SAFe framework in this project highlights the importance of maintaining focus, especially when traditional project structures put pressure on the agile approach. Willem has since earned his PSM II certification.

“PSM II really emphasizes finding the ‘why’ and coaching on core values like commitment, focus, openness, respect, and courage,” he says. “That helps me guide teams not just methodically, but also in their mindset and collaboration.”

Willem experienced that Scrum is more than just a method. It’s a cultural shift that requires dedication and an open mindset. For organizations looking to grow in software development, Scrum provides structure, accelerates feedback loops, and increases predictability.

“But Scrum only truly works if an organization is open to change,” Willem emphasizes. “A Scrum Master shouldn’t just be a chairperson or admin, but a teacher, coach, and mentor. With dedication, transparency, and trust in your team.”
